一份文件，如果員工看不懂，它存在的意義是什麼？ SOP 設計的初衷很簡單：讓一個什麼都不懂的新進員工，在沒有人從旁指導的情況下，光靠這份文件，就能理解 70～80% 的作業流程。 但現實是翻開許多工廠的作業指導書，ISO 條款引用、專業術語堆疊、四號字密密麻麻。 在稽核現場，我習慣做一個簡單的測試：把 SOP 交給作業員，請他們說明這份文件在講什麼。那個當下，文件的真實品質就出來了。

A document employees can't understand — what is its purpose? The original intent of an SOP is simple: a brand-new employee, with no guidance, should be able to understand 70–80% of the workflow just from reading it. But in reality, many factory work instructions are packed with ISO clause references, stacked jargon, and dense small text. On site, I have a simple test: hand the SOP to an operator and ask them to explain what it means. In that moment, the true quality of the document reveals itself.

品質手冊完整、SOP 齊備、ISO 證書上牆——文件體系在形式上無懈可擊。 但進入生產現場後，畫面往往截然不同。作業員不清楚對應的作業程序。主管的回答是「我們一直都這樣做」。異常紀錄表上，連續數週空白。 這不是個別案例，而是台灣中小型製造業的結構性問題。 真正有效的供應鏈管理，不能只停留在文件審閱。現場觀察、人員訪談、數據交叉比對，缺一不可。

Complete quality manual, full SOPs, ISO certificates on the wall — the document system looks flawless on paper. But step onto the production floor and the picture changes entirely. Operators are unaware of the relevant procedures. Supervisors say "we've always done it this way." The abnormality log is blank for weeks. This is not an isolated case — it's a structural issue across Taiwan's SME manufacturing sector. Effective supply chain management cannot stop at document review. On-site observation, staff interviews, and data cross-verification are all essential.

很多企業在規模擴大後，面臨一個隱形的殺手：企業僵化。 常見徵兆：決策需要五層簽核、比起做成事情更在意有沒有符合 SOP、面對競爭對手的突擊，討論時間比執行時間還長。 「標準化」原本是為了提高效率，但若不隨著環境演進，它就會變成阻礙成長的枷鎖。 定期梳理流程，才能保持大象的體量卻擁有獵豹的速度。

As companies scale, they often encounter an invisible killer: organizational rigidity. Common signs: five layers of approval for every decision, more concern for SOP compliance than actual results, discussions that outlast execution when a competitor strikes fast. "Standardization" was meant to improve efficiency — but when it stops evolving with the environment, it becomes a cage that blocks growth. Regular process reviews are what keep an organization with the scale of an elephant moving with the speed of a cheetah.

稽核完畢後，老闆把員工叫來罵。 我都會跟老闆說：稽核的目的是把問題找出來，然後解決問題以降低風險。能找到問題反而是好事——在重大事故還沒發生之前，都不算太壞。真正的壞事，是產品到了客戶手上才發現問題。 預防勝於治療。做品管確實會花錢，但花在對的位置，可以幫助您節省更多不必要的浪費。

After the audit, the owner called in staff to scold them. I always tell owners: the purpose of an audit is to surface problems so you can fix them and reduce risk. Finding problems is actually good news — as long as a major incident hasn't happened yet, nothing is too bad. The real disaster is when the customer discovers the problem after delivery. Prevention is better than cure. Quality management costs money, but invested in the right place, it saves far more in unnecessary waste.

很多老闆問我：「為什麼要做供應商稽核？」 稽核其實可以讓你更了解你的供應商，也可以讓你更了解自己的工廠。就像買新房子會請驗屋公司——不是因為不信任，而是因為專業的眼睛看得到你看不到的地方。

Many owners ask me: "Why do we need supplier audits?" An audit can help you understand your suppliers better — but it can also help you understand your own factory. It's like hiring a home inspector when buying a house — not because you don't trust the seller, but because a professional eye sees what yours cannot.
